The fundamental assumption underlying most identity and access management frameworks is that humans — who sleep, take holidays, and work in shifts — are the primary actors requiring access controls. That assumption is now dangerously outdated. AI agents operate continuously, at machine speed, without the natural pauses that give security teams time to observe and respond. The implications for NHI security are profound.
When a human employee accesses a sensitive system at 3am on a Sunday, it triggers anomaly alerts. When an AI agent does the same thing — because it has been designed to operate around the clock — that same behaviour is entirely expected. The patterns that security teams have trained detection systems to flag as suspicious simply don’t apply to machine identities in the same way.
The Speed Problem
Human-centric IAM was built around human decision-making timescales. Access requests are reviewed by managers. Provisioning workflows involve approval queues. Anomalies are investigated by analysts. None of these processes were designed for entities that can make thousands of access requests per second, acquire credentials dynamically, and propagate across systems faster than any human reviewer can respond.
AI agents operating at machine speed create an access velocity problem that traditional IAM architectures cannot address. By the time a human analyst reviews an alert about an AI agent’s behaviour, the agent may have already completed thousands of additional operations — any one of which could represent a security incident.
What NHI Security Must Do Differently
Automated, real-time enforcement: Governance controls for AI agents cannot rely on human review cycles. Policy enforcement must be automated and applied in real time — blocking or limiting access at the moment a threshold is crossed, not hours later when an analyst catches up with the alert queue.
Behavioural baselines for machine identities: Effective NHI security requires establishing normal behavioural baselines for each AI agent — what systems it typically accesses, at what frequency, and with what scope. Deviations from these baselines should trigger automated responses rather than queuing for human review.
Just-in-time access for agentic workloads: Rather than granting AI agents standing permissions, Agentic Identity governance frameworks should provision access just-in-time for specific tasks and revoke it automatically upon completion. This limits the exposure window regardless of how fast the agent operates.
Machine identity observability: CISOs need full observability into what AI agents are doing with their access — not periodic reports, but continuous, real-time audit trails that can feed automated detection and response systems. Machine identity security without this level of observability is security theatre.
The organisations that recognise this shift — and adapt their NHI security frameworks to operate at machine speed — will be the ones that can actually govern their AI agent estates. Those that apply human-scale controls to machine-speed actors will find themselves permanently behind.
